In both organizations I tackled the turnaround in three stages; which I would call <em>Prepping the Patient, Surgery, <\/em>and <em>Post-Op. <\/em>Today I\u2019ll focus on a few \u2018do\u2019s\u2019 I learned from <em>Prepping the Patient<\/em>. I\u2019ll follow later with a few \u2018Don\u2019ts\u2019, as well as insights from the latter stages.<\/p>\n<p><strong><em>Prepping the Patient<\/em><\/strong><\/p>\n<p>&nbsp;<\/p>\n<p><strong>DO<\/strong><\/p>\n<ul>\n<li>Recognize that the work you do <em>before you implement change <\/em>is critical and will set the stage for later success.<\/li>\n<li>Analyze why the organization requires significant change. Remember, the finances are not the problem; they\u2019re a symptom of the problem. In our current turnaround we identified three specific issues that were driving revenues <em>down<\/em>.<\/li>\n<li>Spend time talking with stakeholders. Get as many perspectives as possible and look for common threads. You\u2019re not looking for \u2018a-ha!\u2019 moments, you\u2019re looking for patterns. In my previous organization one such pattern that emerged was that \u2018vision\u2019 and direction was bottle-necked near the top of the organization, and not filtering down through the ranks.<\/li>\n<li>Listen to voices that may have previously gone unheard. Some of the most profound insights I gathered in both organizations I learned from those with the least influence.<\/li>\n<li>Listen first and foremost to <em>God\u2019s voice<\/em>.
